Deep dive: brand architecture

AI knows your brands. It doesn’t know your company.

Big portfolios score low, but not because AI ignores them. In six portfolio companies’ reports, the parent company appears in 12% of answers on average. Their own brands appear in 60% of the same answers. AI recommends Arm & Hammer and Schick but rarely connects them to their parents: Church & Dwight appears in 1 of the 131 answers that mention Arm & Hammer.

Company figure is its Cytable visibility score. Brand mentions counted by Terra in the same answers, using each company’s current core brands; recently sold brands and ambiguous names are excluded.

Fintech too

Block scores 11%. In the same answers, Square appears in 53%, Afterpay in 15% and Cash App in 14%. Its report’s first fix is a page that maps every Block business to the parent.

Spelling counts

JPMorganChase is scored on its one-word name, which appears in 2% of answers. “JPMorgan Chase” appears in 33%, “J.P. Morgan” in 32% and “Chase” in 50%. Its report’s first fix is a hub that ties the three names together.

The fix

One canonical page per company that lists every brand, product and subsidiary, with Organization and Brand schema and sameAs links. Half of the reports in this study (35 of 70) ask for it.

Top 10 actions

What the reports tell this room to fix.

Every Cytable report closes with a “How to Improve Your AI Visibility” plan. We read all 372 recommendations across the 70 reports and grouped them into ten recurring moves, ordered by how many brands were told to make them.

1

Add schema markup to every brand and product page

Use Organization, Brand, Product and FAQPage everywhere, plus your industry’s own types: Drug and MedicalDevice in healthcare, FinancialProduct in banking, Hotel and Offer in travel. Ship it in the page HTML, not injected by script.

From the reports: Dexcom was told to add MedicalDevice and clinical-study schema. Hormel Foods was told to add NutritionInformation, Recipe and retailer-availability schema.
86%of 70 reports
2

Earn coverage AI trusts more than your own site

Models weight independent sources above a brand’s own claims. Pursue trade press, analyst coverage, peer-reviewed work, associations and podcasts. It’s the slowest move on the list: the reports rate almost every recommendation of this kind high effort.

From the reports: Sun Pharma was told to earn coverage comparing it with Teva, Viatris, Dr. Reddy’s and Cipla. Bose was pointed at audio publications and accessibility experts.
71%of 70 reports
3

Publish comparison pages against the rivals AI already names

AI answers to “best X for Y” are comparisons. Give each head-to-head its own page: you versus the two or three brands AI names in your place, with a neutral table of price, features and fit, and a clear “best for” line.

From the reports: IHG was told to position its brands against Marriott, Hilton, Hyatt and Accor by trip type and service tier. Scout Motors was pointed at Rivian, Jeep and the Ford Bronco.
67%of 70 reports
4

Date everything and keep it current

Show visible “updated” dates and matching dateModified schema, and refresh pricing, product and policy pages on a schedule. Models favor sources that say when they were last checked.

From the reports: Capital Group was told to date its AUM and leadership facts. Scout Motors was told to keep update logs on its specification pages.
61%of 70 reports
5

Answer customer questions in plain language, one page each

Turn the questions your call center and search console already see into explainers that answer in the first two sentences. One question per page beats one page that touches twenty.

From the reports: USPS was told to write explainers for delays, claims, forwarding and package intercepts. Royal Caribbean was told to cover gratuities, drink packages, Wi-Fi and cancellation terms.
56%of 70 reports
6

Map your brand architecture in one canonical hub

The move that sets this room apart. Show AI which brands, products and subsidiaries belong to you, and spell out mergers, rebrands and look-alike names. See “AI knows your brands” above.

From the reports: Hasbro was told to link itself to Monopoly, Nerf, Play-Doh and Dungeons & Dragons. Vertex was told to separate itself from Vertex Pharmaceuticals and Google Vertex AI.
50%of 70 reports
7

Publish product facts machines can read

Put specs, pricing, fees, eligibility and availability in crawlable HTML tables. Facts locked in PDFs, configurators or logged-in portals can’t be quoted.

From the reports: New Balance was told to publish fit, width and cushioning data for every shoe. Vertex was told to build a coverage matrix of tax types, jurisdictions and ERP integrations.
47%of 70 reports
8

Build an evidence library

Case studies with numbers, clinical evidence, benchmarks and reference architectures give models something specific to cite. Generic capability pages don’t.

From the reports: Amgen and Takeda were told to build disease-area evidence hubs linking labels, trials and guidelines. Intel was told to publish reproducible AI benchmarks.
41%of 70 reports
9

Publish verified performance and impact data

Reliability, safety and sustainability claims get cited when they come with methodology and independent assurance. Dashboards with downloadable data travel further than annual PDFs.

From the reports: Unilever was told to publish verifiable progress dashboards for plastics and climate. PG&E was told to publish a wildfire-safety and reliability scorecard.
29%of 70 reports
10

Localize for every market you sell in

Availability, pricing, regulation and terms change by country and state. Give each market its own crawlable page so AI doesn’t answer one country’s question with another’s facts.

From the reports: AT&T was told to publish location-level coverage and speed pages. PayPal was told to build country-specific pages for fees, holds and buyer protection.

For marketing procurement

Six questions for your next agency RFP.

This room buys the agencies that build these pages. If AEO isn’t in the brief, it isn’t in the scope. These are the questions we would add to any search, content or web RFP, drawn from the findings above.

  1. Which AI answers will you measure, and how often?

Ask for a baseline across ChatGPT, Claude and at least one other model on 25 or more real buyer prompts, rerun on a schedule. Require prompt-level results, not one blended score.

  2. Will you build comparison pages against the rivals AI names?

67% of reports in this study call for them. Ask who researches the rivals, who signs off on claims, and how often the tables are refreshed.

  3. How will you handle our brand architecture?

If you own more than one brand, ask how the agency will connect parent, brands and subsidiaries for AI, and how it will manage renames and acquisitions.

  4. What structured data ships with every page?

Schema should be in the page HTML your CMS serves. Markup injected by JavaScript can be invisible to AI crawlers, as one of this report’s top brands shows.

  5. Can AI crawlers read the site today?

Ask for a robots.txt and llms.txt review in week one. Only 12 of the 54 sites we could check publish an llms.txt, and one brand in this study blocks OpenAI’s GPTBot outright.

  6. Who earns third-party coverage, and how is it reported?

71% of reports ask for independent coverage, the slowest move on the list. Decide whether PR, the AEO agency or both own it, and how citations get tracked.

Three brands doing it right.

Top-ten finishers from three different industries: a hearing-implant maker, a payments platform and a cruise line. Each pairs a top score with a content strategy other attendees can copy.

#1 of 70 · Pharma & Healthcare

Cochlear robots.txt listing AI crawlers by name
cochlear.com/robots.txt

It invites AI crawlers in by name

Cochlear’s robots.txt names 19 AI and search crawlers, from GPTBot and ClaudeBot to PerplexityBot and Google-Extended, and blocks only cart, checkout and account pages. It also publishes an llms.txt that summarizes the site for AI models, with a medical disclaimer up front.

Cochlear page: When hearing aids aren’t enough
cochlear.com/us/en/home/diagnosis-and-treatment/when-to-consider-implants-for-adults/when-hearing-aids-arent-enough

One page for every step of the decision

Nearly 40 diagnosis-and-treatment pages walk a candidate from first symptoms to surgery, each built around one question, such as “When hearing aids aren’t enough.” That page answers a prompt Cochlear wins every time: the best options for people with limited hearing-aid benefit.

Cochlear page: How much do implants cost?
cochlear.com/us/en/home/diagnosis-and-treatment/costs-and-payment/how-much-do-implants-cost

It answers the money questions directly

Pages on implant cost, insurance coverage, payment and warranty open with a “What you’ll find on this page” summary. Behind them sit 490 support pages and nearly 150 pages for audiologists and surgeons, the professionals AI cites when asked what they recommend.

Steal this

Open the door, then answer every question on the path to purchase. Allow AI crawlers explicitly, publish an llms.txt, and give each step of the buyer’s decision, from symptoms to cost to insurance, its own page.

Still exposed

AI already compares Cochlear with MED-EL and Advanced Bionics, but no Cochlear page does. Its report asks for comparison guides against competing implants and hearing aids. Its schema markup is also added by JavaScript, so crawlers that don’t run scripts never see it.

#2 of 70 · Financial Services

Stripe

Named in every answer for 24 of its 25 prompts on ChatGPT and Claude. Stripe treats content like product: thousands of explainers, localized by market, with an index built for AI.

The same question, asked in every market

943 explainers are written for a specific country, such as “Payment gateways in New Zealand,” last updated Oct 6, 2026. They feed a prompt Stripe wins every time: which payment platform is best for global ecommerce.

Stripe llms.txt file
stripe.com/llms.txt

A site map written for AI

Stripe’s llms.txt lists every product with a one-line description and a link, and its docs site adds a second llms.txt with instructions for AI coding agents. One model’s answer put it plainly: “For most developers, Stripe is generally considered to have the best payment API documentation.”

Steal this

List the questions your buyers ask, answer each on its own dated page, then localize the ones that change by market. Publish an llms.txt so models can find all of it.

Still exposed

Stripe shares its answers with rivals: Adyen appears in 86% of them, PayPal in 72% and Braintree in 68%. On the omnichannel retail prompt, Adyen and Square appear in every answer. Stripe publishes no comparison pages; a neutral Stripe-versus-Adyen page for in-person retail would give it the deciding answer.

#8 of 70 · Travel & Hospitality

Royal Caribbean Group

Named in 99% of answers, and in every answer to its family, activity and entertainment prompts. Royal Caribbean’s site is organized around traveler intent, which is how people phrase cruise questions to AI.

The /inspire hub holds 1,223 pages, 250 of them “best of” lists such as “Best places to visit in Alaska with family.” They mirror the list-style answers AI gives, and Royal Caribbean wins every family prompt in its report, Alaska family vacations included.

Royal Caribbean page: family-friendly excursions in Haines, Alaska
royalcaribbean.com/inspire/alaska-haines-family-friendly-excursions

Every port, sorted by traveler intent

289 pages group shore excursions by port and intent, such as family-friendly, adventure or cultural, on top of 3,857 individual excursion pages. That depth carries the prompt about the most destination and excursion choices, where it scores 100%.

Royal Caribbean itinerary page with ship, ports and rating
royalcaribbean.com/itinerary/3-night-ensenada-cruise-from-los-angeles-on-ovation-OV03X041

1,822 itinerary pages on the U.S. site, plus itinerary sitemaps for 16 country and language sites. Each page names the ship, ports and nights, and shows a star rating with its review count, here 4.6 from 117,543 reviews.

Steal this

Organize content around who is traveling and why, not around your product catalog. Then build one page per intent per destination.

Still exposed

Alaska glacier cruising. On ChatGPT, Royal Caribbean appears in 3 of 10 glacier-viewing answers, while Princess, Holland America and Lindblad appear in all 10, despite about 90 Alaska pages on its site. Its itinerary and /inspire pages also carry no JSON-LD schema.

Methodology

How we scored it.

Source list: the ProcureCon Marketing 2026 attendee list. Only companies with a completed Cytable report are included.

25 buyer prompts per brand

Cytable generated 25 category prompts per brand from each brand’s website and competitors, such as “Best continuous glucose monitors for people with type 1 diabetes” or “Which cruise lines have the most onboard activities?”

Two to three models

Each prompt ran 10 times on ChatGPT and Claude. Grok results are included for the 21 brands where Grok returned answers, with fewer runs on some prompts. Each brand has 496 to 732 answers. Visibility is the share of those answers that mention the brand. Citation share is the brand’s share of all brand mentions across them.

How names are matched

Cytable counts a mention when an answer uses the brand’s scored name. Where that name differs from common usage, the leaderboard says so: JPMorganChase, D. E. Shaw, PlayStation (Sony Interactive Entertainment), Optimum Nutrition (Glanbia) and Skydance (Warner Bros. Discovery). Data captured Nov 3–4, 2026.

Of the 90 companies on the ProcureCon Marketing 2026 attendee list, 70 have a Cytable report; the other 20 block automated analysis or could not be reached. Grades: Green 67+, Yellow 34–66, Red 0–33. Rival % is how often AI names that rival across the brand’s answers, often alongside the brand itself; rival lists come from Cytable. Top 10 percentages are the share of all 70 reports whose improvement plan includes that move; Terra read and coded the 372 recommendations by theme, with a second independent read. Crawler checks (robots.txt and llms.txt) ran Nov 4, 2026; 16 sites blocked the automated check. Download the leaderboard (CSV).
